In many teams, the lead finds out that a piece of work is stuck when it’s already late. In Headwater, everyone checks in on their climbs each Monday and marks each one on track, off track, or done.
When Ravi marks his climb off track, Maya sees it straight away. His face gets a red dot, the climb turns red on the team page, and the issue he raises goes onto the Wholesale list for the huddle.
Headwater also marks a climb behind pace when its progress is more than 25 points behind the time gone before it’s due, even if its owner still has it on track.

Wholesale meets for an hour every Monday at 10:00. The agenda is the same every week. Wins, initiatives, and climbs get five minutes each, issues get forty, and wrap up gets the last five.
Climb statuses are already in from the check-ins, so nobody reads them out. Maya takes the issues from the top and records what the team agrees. Wrap up stays locked until every issue has a place, and ending the huddle saves a record of it.

Maya meets Joe every other Thursday. His 1:1 page is laid out in the order the meeting runs: the notes from last time, what he has finished since, his climbs and their milestones, and his open issues.
Milestones can be ticked during the meeting. Joe’s climb supports Maya’s, so ticking one of his milestones moves hers as well. When Maya ends the 1:1, Headwater keeps it as a record and puts her notes at the top of the next one.

A team plans its quarter after the company has confirmed its climbs, because a team climb can only support a climb that’s already confirmed. The Wholesale session starts with the company’s climbs, then closes this quarter’s climbs, goes through the long-term issues, and sets the new ones.
Every proposed climb needs an owner, a done when line, and dated milestones. Link a climb to the company climb it supports and the strategy map shows them together. Confirming locks the climbs and saves a record of the session.
